Do teams get better results when frontline workers are engaged, free to speak and can influence decisions? Yes, say the people who know best — Kaiser Permanente workers and managers themselves.

Recent People Pulse surveys confirm that unit-based teams get positive results for health plan members and patients, the organization and workers themselves.

For instance, the 2017 People Pulse survey of more than 155,000 KP employees showed that when union-represented employees are highly involved in UBT activities, they get 29 percent higher scores on measures of their willingness to speak up — a key driver of patient and workplace safety and satisfaction. They also get 33 percent higher scores on questions regarding workplace health and wellness.

Improved safety and satisfaction

Further analysis, included in the 2016 People Pulse survey, showed that teams with high employee involvement have:

  • 18 percent fewer workplace injuries
  • 13 percent fewer lost work days
  • 4 percent higher patient satisfaction

“Our findings show that employees who are highly involved in their unit-based teams feel more able to speak up and more encouraged to take care of their health,” says Nicole VanderHorst, principal research consultant with KP Engagement & Inclusion Analytics. “That makes them more likely to have better performance outcomes.” 

A better way to work

Workers’ greater propensity to speak up and look after their health when they’re involved in team activities covers several questions (see chart below). For example, workers who are highly involved in their UBTs are far more likely to say:

  • The Labor Management Partnership has helped improve organizational performance and working conditions.
  • They can influence decisions affecting their work.
  • They’re comfortable voicing differing opinions.
  • Management uses their ideas to improve care.
  • They’re encouraged, and encourage others, to take care of their health.

Roots of workforce engagement

All these factors contribute to a better employee experience as well as performance. And UBTs reflect KP’s unique history with the labor movement.

“Henry Kaiser was perhaps the 20th century’s most worker-friendly industrialist. He supported organized labor and knew that people step up when allowed to exert their job experience, as they do with UBTs,” says KP archivist and historian Lincoln Cushing.  “He trusted employees to make decisions that benefitted themselves and their organizations.”

If you belong to a unit-based team — and most union-represented employees do — talk with a team co-lead about ways to get more involved.

Unit-based teams are getting results — and are finding ways to share their learning with their peers face to face, online or in print. Talk with your team about how to use these and other ideas to share your learning and spread success.

  1. Track your progress. UBT Tracker is a web-based tool that helps unit-based teams and consultants collect and report information about their performance improvement work. Our UBT Tracker User Guide can help you make the most of your Tracker entries or search for model projects.
  2. Tell your story. Storytelling is one of the best ways  to explain partnership and show others your results. Sign your team up for our storytelling training
  3. Step right up. UBT fairs are a dynamic forum for spreading effective practices face to face. Hosting your own webinar online lets you reach beyond the walls  of your facility.
  4. Lights…camera…take action. Kaiser Permanente’s Care Management Institute uses video ethnography— interviewing KP patients at the care site—to help teams share ideas and keep patients at the centerof performance improvement.   5. Write all about it. Use fliers, posters and newsletters to keep others informed and engaged in your team’s projects. Post your results in the break room. Invite another unit to your huddle for a progress report. Use these templates to create your next newsletter.

Program description

The Business Literacy Series (BLS) is a highly interactive and engaging curriculum designed to educate frontline teams/departments about the business of Kaiser Permanente. These face-to-face courses encourage active learning through group activities. Courses may be delivered at a dedicated training session or be used as just-in-time tools at staff meetings, UBT meetings or brown bag sessions to meet the needs of each region, service area or medical center.

Each course runs between 45 and 55 minutes:

  • KP’s Integrated Business Model (IBM), 45 minutes
  • Revenue Expenses and Margins (REM), 50 minutes
  • Health Care Costs and Trends (HCCT), 55 minutes
  • External Measures of Success: How UBTs Can Influence KP’s Scores (EMS), 45 minutes
  • Our Unit-Based Team Perspective and People Pulse (UBTP), 45 minutes
  • A KP History Timeline (HT), 55 minutes

Job categories include labor and management members of a unit-based team.

It is recommended participants have completed their foundational LMP training for level 1 and 2 teams.

BLS series course objectives and learning outcomes

KP’s Integrated Business Model (IBM)

This 45-minute course explains KP's unique business model: Kaiser Foundation Health Plan, the Permanente Medical Group and Kaiser Foundation Hospitals (or locally contracted hospital services). At the end of this session, learners will be able to explain the competitive advantages of this model and the benefits to KP members.

Revenue, Expenses and Margin (REM)

This 50-minute course shows how our decisions and actions can influence the cost of care to KP members and patients. REM focuses on KP’s primary sources of revenue, and how revenues and expenses are allocated across the organization. Learners discuss factors that may lead revenues to rise or fall, and the need to have and meet a margin. At the end of this session, learners will understand the importance of participating in affordability projects.

Health Care Costs and Trends (HCCT)

This 55-minute course examines the financial challenges facing KP members who struggle to afford health care services. It addresses rising health care costs and current trends in today’s changing marketplace. Through video clips, group discussions and brainstorming, participants are encouraged to think about what they can do as individuals and unit-based team members to help improve operations and reduce waste. At the end of this session, learners will understand the need to play a role in improving the affordability of care.

External Measures of Success (EMS)

This 45-minute course shows the connection between the work teams do and the external measures used in the marketplace to evaluate KP’s success. The course offers an overview of key (publically reported) performance metrics, such as the Medicare Star Quality Ratings System, HEDIS (Healthcare Effectiveness Data and Information Set), CAHPS (Consumer Assessment of Healthcare Plans and Systems) and HCAHPS (Hospital Consumer Assessment of Healthcare Plans and Systems). Learners review case studies and KP service scores that are linked to UBT development. At the end of this session, learners will understand how their unit-based teams can influence these metrics and have a positive impact on KP’s external measures of success.

Our Unit-Based Team Perspective (UBTP)

This 45-minute course brings home the personal side of performance improvement. Participants discuss their experiences working in a unit-based team. Using selected People Pulse survey results and learning exercises, this course shows the benefits of UBTs as a business model. Discussions include how engagement in a UBT influences business performance and the work environment. At the end of this session, learners will be equipped and energized to be part of a high-performing team/department.

A KP History Timeline (HT)

This 55-minute course builds understanding of KP’s mission and accomplishments. It identifies key events that led Kaiser Permanente to its integrated business model and made us a leader in health care. It also reviews how our Labor Management Partnership has influenced KP’s development and strengthened KP and the unions. At the end of this session, learners will feel proud of their contributions to the health of our communities, and how to be effective ambassadors for KP.
